Reverse-engineering the category leader's formula and product choices:
The ingredient strategy: one hero, five supporters. ULTRA leads with paraxanthine, a cleaner-energy story (caffeine's primary metabolite, without most of caffeine's side effects for many people), then supports with L-theanine (smooths the stimulant curve), Alpha-GPC (cholinergic focus), Panax ginseng, and B-vitamins. One hero ingredient gives marketing a spearhead; the supporting cast gives the formula depth.
Format matters as much as the formula. The format decision splits into:
- Dry pouches (ZYN-style): tidy, discreet, longer shelf life. The format US consumers now associate with pouches.
- Humid (wet) pouches: faster onset and stronger mouthfeel, popular in Europe. Slim wet is the best-selling format globally.
Flavor follows the audience, not the nicotine tradition. Citrus, mint, and berry work, but the nicotine-free buyer also accepts functional flavors the tobacco aisle never carried: green tea, tropical, coffee-free mocha.
Step 1: Pick one enemy, not seven benefits
The category leader sells focus. Not focus plus energy plus immunity plus sleep.
New brands dilute themselves by launching five benefit variants at once. The stronger play: own one job (crush the 2 pm slump, survive a study session, power a workout), and formulate the whole product around it. Add a second line (for example sleep, like the market leader did) only after the first one sells.
Step 2: Formulation - stock, hybrid, or fully custom
There are three ways to formulate, and the right choice depends on budget and speed:
